The Context

Ellesmere Engineering was an established mechanical and heating services contractor supporting large commercial clients, including national FM providers.

By 2014, the business had strong technical capability and trusted relationships, but growth remained largely project-led and transactional. Leadership recognised an opportunity to evolve the model — strengthening long-term client value while building a more resilient and scalable business.

Distinction Consulting was engaged to support a market growth project to clarify future direction and identify sustainable growth opportunities.

The Insight

Customer, stakeholder, and market insight revealed that clients valued Ellesmere not simply for installation and project delivery, but for:

• Ongoing support and preventative maintenance
• Trusted partnership beyond the project phase

The work highlighted a clear opportunity to deepen relationships through structured service and maintenance provision — creating greater long-term value for both clients and the business.

The Strategic Shift

Insight informed a strategic evolution of the business model.

Ellesmere expanded its focus beyond installation to develop structured service and maintenance alliances, enabling longer-term partnerships with clients, including leading facilities management providers, housing associations, universities, and hospitals.

Following a period of growth, Distinction supported the business again to articulate a Group value proposition, aligning service delivery, corporate positioning, and future growth direction.

Ellesmere Engineering evolved into Ellesmere Group, reflecting broader capability and a more integrated service offer.

The Impact

Ellesmere Group continued to grow its service-led model and strengthen national client relationships.

In 2020, the business was acquired by JLA, supporting the expansion of its commercial heating and HVAC division and strengthening national service capability.

The acquisition reflected the strength of Ellesmere’s customer relationships, service infrastructure, and long-term value proposition.
